The Hidden Revenue Cost of Poor Sales Adoption

by Seth Marrs

The return on your sales methodology investment depends almost entirely on how seriously you pursue adoption.

Your sellers are free spirits; that’s what makes them amazing. They figure out a way to win and are completely focused on your company’s hardest job: delivering revenue growth.  The instinct of “sticking with what works” is a big part of why they succeed, but it’s also why adoption strategies so often fail.

When each seller decides which skill to adopt and which not to adopt, it’s impossible to drive the adoption of a consistent sales methodology across the team. There are five adoption maturity levels to consider.

Level 1: Concept Recall

Effective selling is defined and understood across the team. Sellers can describe the methodology, pass knowledge checks, and recall key skill concepts. Most organizations never progress beyond this stage.

Level 2: Simulated Practice

The methodology is demonstrated successfully in roleplays, coaching sessions, and training exercises. While this represents progress beyond simple knowledge retention, success in controlled environments does not necessarily translate to real-world performance.

Level 3: Real-World Application

Desired selling behaviors are consistently executed in live buyer interactions. This is where training begins to translate into measurable sales behavior and observable skill adoption.

Level 4: Outcome Alignment

Selling behaviors are measured alongside deal progression and business outcomes, creating visibility into how skill adoption influences sales performance. The impact of training, coaching, and reinforcement can now be evaluated with greater confidence.

Level 5: Continuous Optimization

Performance data is continuously analyzed to identify patterns, best practices, and company-specific behaviors that drive success. These insights are used to refine the performance model, reinforce high-impact behaviors, and create a system of ongoing performance improvement. The system gets smarter over time — and so do the people who use it.

Why Most Teams Never Leave Level 1

Your team may be stuck at Level 1. Your sellers pass the quiz, complete the training, and go back to doing what they’ve always done – not because they’re being lazy or deceptive, but because they’re not getting the support they need to internalize the new skill and deploy it in a stressful situation.

Without a system to track whether skills are being applied and driving desired outcomes, there’s an inevitable accountability gap. Sellers must be accountable for applying the skills, while leaders must be accountable for reinforcing, coaching, and measuring them.

The data backs up this analysis. Fifty-two percent of companies, according to Global Growth insights, lack proper ROI tracking for sales training, which means many leaders have no way of closing the gap between “we ran a training program” and “we know it worked.” They cannot see skill adoption.

Closing that gap requires moving deliberately up the adoption maturity curve. Levels 3, 4, and 5 are where organizations begin to realize the full value of their sales methodology investment, because selling behaviors become visible, measurable, and connected to business outcomes. Sandler’s Sales Performance Ecosystem helps make that progression possible by providing visibility into how sellers apply skills in real buyer conversations, and enabling leaders to measure adoption, coach to observable behaviors, and reinforce the practices that drive performance improvement. With the ability to evaluate and reinforce skill execution at scale, continuous optimization isn’t a future state; it’s available now.

Your training investment does not have to stall at Level 1. To learn more about how Sandler’s Sales Performance Ecosystem can help you track and optimize skill adoption and deliver the revenue results you’ve already paid for, click here.
